What a failed roller does to the rest of the door
A roller that has stopped rolling still travels. It slides along the track instead, and the stem takes a bending load it was never meant to carry. Bent stems pull the hinge out of line, hinge holes elongate, and the section edge begins working against the track.
That is the sequence behind most doors that eventually jump the channel. Caught at the roller stage it is a set of rollers and perhaps two hinges. Caught later it is a section.
Hinges are stamped with a number that says where on the door they belong, and the numbering climbs from the bottom up. Fitting a replacement in the wrong position changes the geometry slightly and puts the roller back into the same bind it just came out of.
The bottom roller is not a do-it-yourself part
The bracket at each bottom corner holds the lift cable, and that cable is under full spring tension whenever the door is down. Undoing the bracket to change the bottom roller releases it. That single bolt accounts for a large share of garage door injuries.
Everything above it is straightforward. Middle and top rollers come out by flexing the track with the door in the right position, no stored tension involved. The corners are the part to leave alone.

Will nylon rollers really make a difference?
On a door still running its original steel rollers, yes, and it is obvious immediately. Sealed nylon wheels on a ten or thirteen ball bearing stem run quietly and stay quiet. The unsealed builder-grade steel roller is the loudest part of most doors here.
How many need replacing?
All of them, in practice. A sectional door carries two per section plus the top fixtures, they have all done the same mileage, and mixing new with worn gives you a door that runs unevenly.
We already sprayed them and it is still loud.
Lubricant on a wheel that has lost its bearings does nothing except attract dust. If a roller goes quiet for a day and is loud again by the weekend, it is worn rather than dry.
